AI Document Processing: Use Cases, Costs and Human Review

How to plan an AI document processing workflow end to end: choose one document type, map capture, extraction, validation and review, measure field-level accuracy, and estimate cost per document including human review.

Key takeaways

  • Start with one document type and a short list of critical fields; success is measured per field, not per page.
  • OCR is one step. A reliable workflow also validates data, routes uncertain items to people and keeps a correction trail.
  • Cost per document = service usage + infrastructure + human review time; review time often dominates.

AI document processing promises to remove manual data entry from invoices, forms, contracts and receipts. In practice, the value comes from a well-designed workflow around the AI: clear field definitions, validation rules, a review queue for uncertain cases and measurement that tells you whether automation is actually saving time. This article walks through that workflow and gives you an evaluation matrix and a cost formula you can apply to one document type.

Choose one document workflow

Resist the temptation to automate every document at once. Pick one workflow with:

  • A clear document type: for example supplier invoices, delivery notes or onboarding forms.
  • Meaningful volume: enough documents that manual handling costs real time.
  • Defined fields: the data your systems need, such as supplier name, invoice number, date, totals, tax and line items.
  • A known destination: the ERP, accounting system or database that receives the data.
  • A decision: what happens next, such as approval, payment or exception handling.

Write down what “correct” means for each field, including formats and tolerances. This list becomes your evaluation set.

Map capture, extraction, validation and review

A production workflow has more steps than an OCR API call:

StageWhat happensTypical tools
CaptureDocuments arrive by email, upload, scanner or mobile cameraEmail ingestion, upload portal, mobile app
ClassificationIdentify document type and route itRules, ML classifier or LLM
ExtractionRead text and pull out fields and tablesOCR and document AI services, layout models, LLMs
ValidationCheck formats, totals, duplicates and matches to purchase orders or master dataBusiness rules, database lookups
ReviewPeople check uncertain or failed items alongside the originalReview queue with side-by-side view

Document processing pipeline.

Cloud services offer different levels of extraction. On AWS, for example, Amazon Textract separates basic text detection, form and table analysis, and an expense-specific analysis for invoices and receipts, each priced differently. Other providers have similar tiers. Pick the level that matches your fields rather than defaulting to the most powerful option.

Handle uncertain and missing information

Every system will meet documents it cannot read confidently: poor scans, handwritten notes, unusual layouts or missing fields. Design for this from the start:

  • Confidence thresholds: send fields below a threshold to review instead of accepting them.
  • Critical fields: always validate fields where an error is costly, such as bank details or totals.
  • Original alongside data: reviewers should see the source document next to the extracted values.
  • Correction trail: record who changed what, which also creates data for improving the system.
  • Exception paths: define what happens when a document cannot be processed at all.

Evaluate before scaling

Measure on a representative sample, including difficult documents, before going live.

MetricDefinitionWhy it matters
Field accuracyShare of fields extracted correctly, per fieldOverall averages hide weak fields
Critical error rateErrors in high-impact fields that pass validationThe errors that cost money or trust
Straight-through rateDocuments processed with no human touchIndicates labour saved
Review rateDocuments or fields sent to peopleDrives ongoing cost
Review timeAverage minutes per reviewed documentConverts review rate into cost

Critical-field evaluation matrix. Define targets per field before the pilot.

A system with high average accuracy can still fail if one critical field, such as the invoice total, is unreliable. Set targets field by field and track them weekly during the pilot.

Understand implementation and usage costs

There are three parts to the cost.

One-time implementation: analysing document types, building capture and integration, configuring or training extraction, writing validation rules, building the review interface and testing. Complex layouts, many document types and integrations increase this effort.

Usage: per-page or per-document charges from the extraction service, plus any language model calls. As an example of published pricing, Amazon Textract listed Detect Document Text at $0.0015 per page, Analyze Expense at $0.01 per page, form analysis at $0.05 per page and table analysis at $0.015 per page for the first million pages in US West (Oregon) when we checked on 5 November 2026. Prices vary by region and change over time.

Human review and operations: reviewer time, monitoring and maintenance. This is often the largest ongoing cost.

Cost per document = (pages per document × service price per page) + model costs + infrastructure share + (review rate × minutes per review × reviewer cost per minute)

Illustrative inputValue
Pages per invoice2
Extraction price per page (assumption)$0.01
Review rate25% of invoices
Minutes per review3
Reviewer cost per minute (assumption)$0.20
Service cost per invoice2 × $0.01 = $0.02
Review cost per invoice0.25 × 3 × $0.20 = $0.15
Total variable cost per invoice (excluding infrastructure)$0.17

Illustrative calculation. Replace every assumption with your own data.

In this example, review accounts for almost 90% of the variable cost. Improving extraction quality for the fields that trigger review usually saves more than switching to a cheaper OCR service.

Move from pilot to operation

Before scaling to full volume:

  • Permissions: limit who can view sensitive documents and data.
  • Monitoring: track accuracy, review rate and failures over time, because document formats change.
  • Ownership: name who maintains rules, prompts and models, and who reviews exceptions.
  • Retention: define how long documents and extracted data are stored.
  • Fallback: keep a manual path for when the service is unavailable.

PoliteTech’s portfolio includes an invoice processing system built with a team in Estonia that manages e-invoices, PDFs and paper invoices through approval workflows. That project illustrates the intake and approval side of document workflows; it should not be read as evidence of a particular AI extraction accuracy.

Frequently asked questions

Can AI read handwriting?

Modern services handle clear handwriting reasonably well, but accuracy varies widely. Test with your own documents and route handwritten fields to review if they are critical.

Do we need a different template for each supplier?

Not necessarily. Many current services extract invoice fields without per-supplier templates, but unusual layouts may still need rules or review.

Can documents stay in our own environment?

Yes, with self-hosted OCR and models or with cloud services deployed in your own account and region. Check provider data-handling terms.

How long does a pilot take?

It depends on document variety and integration. A focused pilot on one document type is the fastest way to get evidence for a decision.
