How to scope an AI pilot before development begins
An AI pilot is useful when it helps a team make a decision. Before selecting a model or building an interface, define what the pilot needs to prove and what would justify further development.
Choose one workflow
Start with a task that people already perform and can describe. For example, a team might extract a small set of fields from incoming documents and pass uncertain cases to a reviewer. That is easier to evaluate than a broad goal such as automating the entire department.
Write down the input, the expected output, the user and the next action. If these are unclear, spend more time defining the workflow before building.
Collect representative examples
A few clean examples rarely show the whole problem. Include common cases, incomplete inputs and examples that require judgment. Confirm that the team has permission to use the data and decide whether information needs to be removed or masked.
Decide what a useful result looks like
Define checks that fit the workflow. These might include whether required fields are correct, whether a response refers to an approved source, how often a reviewer must intervene and whether processing cost is acceptable. Review serious errors separately from minor formatting differences.
Design review and failure handling
A useful pilot needs a way to handle uncertainty. Decide when the system should request human review, decline to answer or return to the current manual process. Make these states visible rather than hiding them behind a confident interface.
End with a development decision
Agree what happens after the pilot. The result may support a larger build, reveal a data preparation requirement or show that the use case should change. Record what was tested, what remains unknown and which operating costs would continue after launch.
A narrowly defined pilot can provide a more useful decision than a broad demonstration. Its value comes from showing where the workflow works, where it fails and what the next investment would need to address.
